Abstract: This article examines organizational and managerial aspects of industrial robotization through a case study of UralEnergoResurs LLC (Magnitogorsk), a metal products manufacturer. The study addresses challenges in collaborating with external integrators, establishing an in-house competence center, and evaluating the commercial efficiency of the implemented solutions. The paper presents a detailed evolution of the robotic production line concept for rebar cages - from the integrator's initial proposal to the full-scale industrial implementation. The autonomous project execution achieved a 35% reduction in deployment time, significant cost savings, and ensured technological sovereignty. The findings provide valuable insights for regional industrial enterprises pursuing digital transformation and import substitution strategies. The experience of UralEnergoResurs can be recommended for regional industrial enterprises with 300–1,000 employees that are focused on achieving technological autonomy.

Keywords: production robotization, digital transformation, industrial robots, import substitution, technological independence, metalworking
